Given what we have to go on from your post, all I think I can see being handled better is leaving the game up earlier. If the GM has to have his grimderp fix and he's getting it at your expense, don't stick around. There's better gaming to be had elsewhere.

Plastic bits are super cheap and plentiful on eBay. If there are any autists at your store like me, who buys a cheap set of heads and only uses a couple of the helmets, or who buys kits and then uses different heads on them instead of the original ones, they'll have plenty of spare Mk 7 heads. I know for a fact most Mk 7 kits give you at least one to three extra heads, though sometimes it may not be helmeted. Anyone with helmetless sergeants will have spare helmets.

Is horror possible in a tabletop game?
I substitute horror by ending the session at high tension moments, giving players secret notes for no reason. Besides that I find the gateway to horror is paranoia, and paranoia is easy, so easy it happens unintentionally. The unknown is the back door, or rather the unknown (tiny clues)

With a good setting and GM to run it, I don't see why not.
Literally the only medium where it works for me but you have to get in character.
I usually make child characters for those kind of games and let other players do the zombie hunting.

As one of the races with no clear analog in fantasy, how would one go about converting the tyranids into fantasy/AoS without making them too OP or setting breaking? Could they work like daemons, with the exact same units from 40K? Or would they work better as something like fishmen, corrupted old one creations, creatures from before the old ones/sigmar, etc?

Skaven are nothing like tyranids except that they're both swarm factions that eat a lot. Beyond that, skaven don't capture the singleminded hunger, the adaptability, or the alien horror that we have with tyranids.

The problem with tyranids is they have so much unbeatable stopping power.

A main staying point of Fantasy is that they don't have infinite manpower, they can't just draw on more numberless soldiers from another far off world, devastating more previously unmentioned resources.
The only potential way to make tyranids work is for it to be a small festering group which is well known to other factions, and is continually beaten back relentlessly to where it sprung from, every time it arises.
For Fantasy to stop tyranids, they have to burn them to cinders, each and ever time they rise, almost as soon as they do.

Stand Still Stay Silent is a Post-Post Apocalypse Webcomic set after a plague has wiped out most of humanity and most other mammals. A few turned into horrible Cronenberg-esque monstrosities rather than merely dying. The comic takes place 90 years after the infection first hit, with the Scandinavian survivors launching their first research-exploration mission into the unknown.
I will be posting the prologue here on /tg/, then switch over to /co/ to finish it up. The fourth chapter just landed, which means an end the regular hiatus. A pleasant thing about this webcomic is the fact it updates 4 days a week.
