On the one hand, this. But in terms of end products vs. in theory concepts, I feel the former generally lends itself towards very basic hero/villain dynamics that simply serve as a vehicle for more interesting, episodic plots and thematic contrasts (see: the dichotomy between Jack and Aku), while the latter is generally better for complex, character driven stories (like OP's example)
Both have their merits, but I feel the "friends turned enemies" concept is usually better for invoking deeper immersion into the story, but that's just me.

this is actually an excellent point. By travelling back to the past and killing Aku, he'd change the future regardless of whether he'd saved those individuals or not.
So if he just jump through the first portal and the individual you've sacrificed will be saved anyway once you remove the threat of aku.
Do you think their plan could have worked? If so would it have been better than the current state of the world in the Mignolaverse?

Back To The Past Ending:
Ashi is going to sacrifice herself by using up her "Aku energy" to create a portal for Jack to go back to the past. She'll die in the process of using up the energy but it'll allow Jack to finally get back to the past and kill Aku. Eventually, through some romance bullshit, he'll bump into some girl that looks just like Ashi back in feudal Japan and that'll be how the series ends. Guardian Jack is never addressed.
Likely Ending:
Scotsman army appears and frees Jack from the chains Aku has him tied up in. Ashi is reformed through some "Love overcomes evil" bullshit and Aku is finally defeated by Jack.
Aku's defeat breaks the anti-aging curse on Jack and he stays in the future ruling it with Ashi as Guardian Jack and rebuilding what Aku destroyed. Also some random shot of his ancestors looking down on him and proud or some shit.
