It's not even the weapons that bother me about Diadem. It's the fact that this SE's third try at making Diadem something meaningful, content that you hope you could have actively got involved with. I'm just filled with a sense of apathy that instead of that they bandaided it behind RNG just enough so that people will continue to play until Stormblood. That literally feels like the only thing they had in mind designing this, and that disappoints me so much.

It was not fun having to run someone through all the old raids on a weekly basis because someone from your raid group got poached by a different guild.
People do not want to do things from which they do not benefit, as in from which they do not get gear.
And let's say you have horizontal progression.
Okay, imagine having 5 raid instances which you can run that were introduced during different patches but all drop the same level of gear.
Guess what, it's not fun. People play RPG's so they can feel their character get stronger and advance.
When you just run the same shit for months without ever getting something that truly makes you feel a lot stronger, it will get boring very very fast.

There's more to builds and stats than just seeing numbers go up.
Horizontal progression means you get stats/gear effects that alter how the game is played.
Think gear sets in older MMOs or ARPGs. There might be one gearset that makes you steal HP from targets while another one gives you the chance to paralysis your target.
That's horizontal progression.

In a game with gearing like this, the high damage weapon would be good in one scenario, while the HP would would be better against high damage mobs, and the resistance one better against magical ones. The weapons are all the best, depending on the situation, as opposed to getting a new weapon that's better in all situations.

To be honest, I think we should get rid of the variety of weapons we have.
Just make the relic weapon your only weapon and allow to put different skins on it. The way you improve your weapon is by doing all kinds of content, from quests to raids.
I think such a system would be much better than having the raid weapon, tomestone weapon, primal weapon and potd/diadem weapon at the same time while all of it is locked behind rng or time.

Elemental resistance is never fun and is a bad example of horizontal progression.
Elemental resistance doesn't change how you play the game it just forces you to carry around more gear for a completely arbitrary reason.
Good horizontal progression involves gear sets that have unique effects like "Cure now has a HoT effect" or the stupid suggestions that I made about HP stealing and paralysis.

It's much easier living in the reality that this game will never leave the comfort of its simplistic style. You'll run the same 2 dungeons every few months for your tomes, you'll get your same 4 corridor>boss raid every other patch and then your catch up raid in between. Relic will always be an extremely standard affair where you're forced to run old content, and anything unique that is introduced to the game will become completely redundant the moment you obtain the usual mount or minions associated with it. We'll retain the same basic stats and be given nothing that might imply there's any variety in the way any class can be played.

What you need to understand is that it isn't really tedious.
When you have a game centered around horizontal progression gear doesn't often get replaced, so any tedium involved is much the same as it would be in a modern vertical gear treadmill.
Any issue with swapping gear sets is fixed with a gear list feature, which is some FFXIV has actually.
