Infiltration is literally the Changeling's deal. It's the thing they're best at.

There is no good reason why they shouldn't be aware of all the ponies around their primary targets. The fact that one of the princesses has taken on a student of her own should have been a major factor, something that came up during preliminary scouting let alone the actual infiltration. That's base-level kind of stuff - "hey, the incredibly powerful pony has another incredibly powerful pony hanging around now. We should probably be aware of this."

That said I'm much preferring every single royal wasn't captured so easily in the first place, I would have asked for a different plot altogether. Forgoing changelings as well, they are among the least compelling villains in the G4 canon.

I think you severely underestimate how powerful changelings can be. You start from the bottom up, replacing people you wouldn't notice for a while, background ponies mostly, and then you begin capturing bigger ones while they sleep. You just have to be swift and not be too obvious until you have major ones in your control. Ponies might wonder, but it's mostly an after-thought. By the time it's apparent, everyone is already gone, as is what happened. I mean, imagine waking up and your entire family is acting a little weird, but you can't put your finger on it, and then a few hours later, you find yourself in a pod while a doppelganger walks around in your place. It's almost impossible to fight. That's what makes changelings so insane.

Chrysalis was right that she didn't think big enough the first time. She thought if she just replaced the one pony and invaded, it'd be fine, but she needed to take out the roots from everywhere. Her only mistake is not knowing Starlight exists.

It WAS. The reason changelings take the place of ponies isn't just for infiltration, it's to absorb love from those close to them. If you replace the entire royal family in the Crystal Empire for example, what love are you feeding off of exactly? The infiltrators should be starving right now because they took the places of ponies with no one showering them with affection.

She had the right idea the first time, replacing Cadence so she could grow stronger off of Shining Armor's love. With EVERYONE captured, she's not getting any love from anypony, and is probably weaker than Celestia again. This is a bad plan: how are you going to keep the absences a secret when the moon and sun stop going up and down? What are you going to do putting all of the most powerful ponies in one spot and not drawing any power from them anymore?

Not to mention the unbelievably that ALL of them could have been taken out so quickly and so silently all in a matter of hours. What about the guards, procedures from the previous attack, the ability for changeling grunts that were taken out in droves by the Mane 6 to take out ponies only Chrysalis was able to threaten before?

Changelings are filled with inconsistencies as it is, the writers were wise not bothering with them for 4 years since S2.

Nonetheless, I don't think it'd have been hard to develop a situation where Starlight gets in deeper than she realizes, more quickly than she realizes and is forced to rely on others to assist her. I like to think it's because she was somewhat rushed, since Celestia had received intel that they were planning to invade. Chrysalis was the only one able to get inside the shield before it was put up, and she dedicated all her time to trying to control Shining to make the shield fail. Why? Because Twilight can't handle shit either without some deus ex machina there for her. She USED to be able to, but I don't think she's used her friends as a team or done anything challenging since she became a princess if it didn't involve a good ol' Deus Ex.

Well in terms of directly saving the world from immediate dangers herself, i agree there hasnt been much that she has done, but to say she hasn't handled or ever anything is something ive heard alot but i dont think people really think about.
Princess Banana Sun is the leader of the pony equivalent of the USA, in power at least. using this example, as the ruling power she makes major political decisions; Creating and implementing social policies, composing treaties, managing other individuals in lesser political positions ect.
As well as serving as the highest rank in the military. Somebody as pivitol and influential as her, acting as the linchpin for economic, social, and foreign stability wouldn't go out of their way to put themselves in immediate danger, and additionally wouldnt tackle physical confrontation unless as last resort.
Saying Princess Pajama Banana is useless is like saying a president is useless because he doesn't get a gun and fight terrorism on the streets. The Nanner Ray of Sunshine herself just is more useful as political leader than a warrior. On this line of reasoning, i bet there would be 50x the problems, without Banana Bread, but since shes a great leader, we dont have to deal with seasons finales about poverty, unemployment, or global trade crisis
