How would you improve Jade's character? Was it ever salvageable?

Me? I would have liked her if grimbark was less mind control, and more a revelation of her hidden self, maybe something like shadows from persona 4. If her loneliness and isolation had secretly manifested itself into a bitterness towards her friends, and grimbark was the manifestation of those negative emotions into rage with a little help of the condesce.

I'd have given her more outbursts. Like John she has a tendency to repress her emotions but that didn't go too much anywhere. More railing against her fate to be kind of shafted so when she finally says fuck it to her role and makes an effort to take what she wants it'd be more satisfying.

One guy had a theory that Vriska used her powers as Thief of Light to exchange metaphorical roles with Lord English (a character's role in a story falling under the purview of Light). The idea was that English is the cue stick and Vriska is an 8-ball, but she switched it up so that English was the 8-ball and could therefore be pocketed in the black hole that Calliope created.

It's kind of out there for a theory but I thought it was a creative way of getting from point A to point B.

Real jade which was a silly little girl that liked to play with her dog, dressed up her manthro chaps, and shot things. Her hobbies felt very sincere and part of her character which was different than the other characters, probably because her screentime was so short. Criticism =/= hate. I'm sure there is hate, but most negativaty towards Calliope, however emotional, comes from one of questioning - why is this character in the story? Why does she recieve no comeuppance for her flaws and errors, or have them pawned onto others? Why is she treat like a saint when she has no choice BUT to be kind, on a genetic level? Most pet dogs are bred to be nice, and so we like them, but just because your dog is always happy to see you doesn't mean it's Mother Teresa.

A lot of people are giving the reason that Calliope is boring. I'd certainly say she became boring, after her revelation. There was buildup towards a nice, but eerily over-enthusiastic troll-like character that was plainly being deceitful even if they didn't have harm in mind, and then all the air went out and the main's characters foolish lack of suspicion became justified. You could argue a lot became boring towards the end of Act 6 but Calliope for many is the centrepiece of it all.
