I mean, he was about to become a trial captain until they rejected him and Kukui. He was supposedly very respected until then, and now he is just acting out because they hurt his feelings.

Pretty sure the "twist" with his character is that he is actually pretty smart and competant, and could easily work side by side with Kukui, but he values his found family too much to leave them now.

Up until now i just assumed he was just kukui's dumb friend who was always insecure that he wasn't as smart/buff as kukui and so after failing to become a trial captain, which was the only way for him to prove himself, he snaps. Kukui ends up studying to become a professor and Guzma starts to to distance himself to try and get out of his shadow. Then seeking new purpose in life he starts team skull.

I don't think i said that contradicts that, he probably is still the same person he always was, i just meant that now his relationship with kukui is probably a little rocky. You know how some people get when a close friend is a lot more successful or whatever than them. And thats maybe why he starts team skull, as a sort of look what I can do. He supposedly is a pretty strong trainer according to the website, I imagine skull members started out as just fanboys and he keeps them around to feed his ego, its a kind of self validation for him.
