Do you think Alan was always planned to be Ash's rival in XY, or the writers changed their minds at some point? Even though him crossing over from the specials to the main anime was likely at some point, I'm still honestly surprised they had him in the league.

I guess with Shota and Tierno as Ash's only options the writers realized there was no big main rival in the series so they made Alan into the successor to Paul and Gary.

Kind of strange since XY started off similar to Hoenn where Ash had no rival for the longest time.

Probably. Obviously, no one sets up a sidestory protagonist that's the complete opposite of the MC, without thinking "Hey, wouldn't it be neat if these two fought?"

Now, with Ash-Greninja, I doubt it was there from the beginning when they thought of Alan. More likely, they would probably set up a confrontation between his Charizard and Ash's Charizard (Mega Charizard Y), or go the Infernape route, and have him contend against Alain using an overpowered Torrent.
