She is black so it feels like a huge downgrade compared to Dawn who had to be replaced for Iris.

Because for BW1 they had to make shit up for nearly every character with how utterly flat a lot of the characters came off in the games, being just vehicles for the plot to advance or whatever rhetoric the script writer needs one of the few characters with actual depth to hear for their latest development, and Best Wishes had god-awful writers

They had to make up shit for pretty much all the gym leader's characterizations since the first season.
However, in Black and White, I do recall there being a significant amount of interaction with gym leaders outside of the gyms. Multiple instances of the next gym leader helping you confront team plasma, for example. Unfortunately, most of them hardly displayed personality regardless.

Iris in the anime was a bratty, incompetent chump.

Iris in the game is supposed to be a prodigy, enough that she could run the final gym on her own. Pretty much a mistress of dragons that could probably beat Lance, or give him a lot of trouble at least. None of that showed through in the anime.
