There are very few characters that are completely worthless (example: Mata Hari) and only a handful that are generally not worth using (example: Spartacus). The majority of characters are usable, and some are actually great specialists that shine in the right team (example: Asterios).

I wanted to ascend my Cu but looking at the materials now it doesn't seem like such a good idea.

Difference in stats is always going to be glaring. But in general rule of thumb deciding whether a servant is useful or not on JP is: Skills>NP>Hidden values>Deck>Raw stats.
Read through their profiles on your own over at cirno or redditwiki, if a skill is party-wide and synergizes with a servant's strenghts, most often than not it'll be useful no matter what rank. Example would be: Robin's 100% poison skill combined with his bonus damage to poisoned targets ST NP, plus QAAAB coupled with NP gain makes him an efficient boss killer and NP spammer.

Shame on you,back to great days everyone didn't know about how many changes stats grow per lvl, many players(like me) lvled S servants first, when getting gold exp was like having luck(2 gold exp means you fucking lucker). At other hand, Sasaki had great stats at low lvl+you can get it like free for points and have like full phantasm.
It was really fun and challenging. Too bad, it won't happen in this game now.

But old game content was easy too if you had whale friend with Jeanne. Forgot his nickname, but he got first lvl90 at Jeanne and had some high lvl.
I think you still can have fun, if /fgoalter/ will have something like "ironman challenge" when your servants lvl blocked by content(lvl10 max at Fuyki, lvl20 max at Orlean etc), and you can use only supports from same lvl or bots.
