Demoman was made as a fun videogamey character who would be distinguishable from his teammates. He's also not a stereotype, since he's an absurd combination of character traits that you'd normally never see together.

TF2 at launch was also absurdly well designed, to the point where you think a wizard did it. That also helped.

They do it only for fap fuel and how the character affects the gameplay itself is a non-issue, so it comes across as wasteful. Demoman does it right because his skin, his posture, his silhouette and even his voice lines are designed so that you can see what class you're fighting from a mile away.
