Personally my biggest problem for the other villains is that while Kamoshida was a serious fucking dick that you wanted yo take down, until 6 it felt more like the game pushed them in your face going "hey dude, look at that dude. Ain't he an asshole? Why don't you go change his heart." I feel they didn't spend enough time establishing these villains before pushing you into their palace, not giving enough motivation to make you excited about going after these people.

I still can't get over how poorly they handled pancake man in Persona 5. Persona 4 did it so much better, with having to figure it out yourself, and actually having evidence. Meanwhile with persona 5 it's just too obvious for the wrong reasons. Meanwhile the only concrete evidence was one single line 60+ hours before the reveal. And the way he ends up is so bad, just being a throwaway mini boss. Imagine how rad it would have been if we went into his palace and tried to steal his heart, only for him to stop you after you defeat his shadow self. They really missed out on some opportunities with him before giving him the axe.

what version of P4 did you play? The game deliberately withholds all evidence that Adachi had anything going on until after you pick his name from the fucking menu other than a single line that he says during the Namatame section. At that point in the game Dojima is just as valid a pick, and the game even fucking acknowledges that. This was the major twist before the final twist of the game, and it was handled absolutely horribly.

Well I mean Pharos was foreshadowed pretty early on and then into Ryouji. And the experiments into the shadows combined with the tarot card system would mean you'd be facing "Death" at some point. Death being Nyx herself isn't properly established, but I'd say it doesn't even need to be since the reveal doesn't change how over the course of the game you're fighting in Tartarus to uncover the source of the disturbance, the midnight hour (tied into Apathy syndrome and thus Nyx), and how to reverse it. And of course the buildup in the final 3 months are amazing, easily the best in the series.

P4 and P5 final villains kinda felt like afterthoughts designed solely for a bait and switch.

Absolutely not, especially when you consider that Goro getting himself caught while trying his usual social BS on the main characters is perfectly in line with the character. If you pay attention he tries to initiate every interaction with another person with food almost like a robot, and he does it more than once in Mementos as well, which is probably the biggest hole in the falsehood of his outward appearance.
