It's been a few year but I think it goes like this, Grahf is a split personality of Lacan must like Fei's Id, When Lacan made contact with the Zohar the identity Lacan died and was reincarnated as Fei. That meant Grahf was free from Lacan but was also no longer the contact which he'd need to be to kill god. When Fei was located Grahf tried to body snatch him so he could be the contact again, but Fei's dad Kahn tried to stop him, during this Fei went supernova using the Zohar's power and killed his mother who was under control by Miang and Grahf body snatched Fei's dad Kahn instead. Grahf!Kahn then dropped him off in Lahan village and the game starts like 10 years later.

God, I loved Kim's story in the game so much. And they barely touch on how important he is to making the world what it was at the time of the game.

Part of what makes Xenogears fantastic is there are like 3 or 4 "main" antagonists/factions all out for themselves and plotting against each other. Then as the story goes on they engage in a Darwinian conflict where the stronger destroys or absorbs the weaker until in the end there is one major baddie to focus on who has risen above the others to enact his particular plan for the world.
This is a big problem with every other game that came after with "Xeno" in the title, they dumbed their stories down way too much. Never recaptured the feeling of the original.

I don't think the combat was really enough to carry the whole game. Since it does kinda boil down to using your strongest deathblows every turn for most of the game. JRPGs are a bit of an acquired taste and I really wouldn't recommend Xenogears to someone who isn't already a fan of them. Especially with all it's eccentricity. It's a great game and very unique, but I wouldn't exactly call it graceful.

There's also the fact that the setting is essentially WWIII which is pretty different from most jrpgs.
Maybe it would be a VN? Or an interactive adventure game with minimalist gameplay like something from telltales or project ICO?
Another good idea is a Disaster Report(Zettai Zetsumei Toshi) simulation type game with Fei and Elly trying to survive the war along with Esmerelda.

However this clip also made me feel it would've been perfect as part of a Xenogears multimedia project, and I could easily see this being made it into an OVA format.

It was more Takahashi being a first time game director biting off more than his team, mostly comprised of rookies, could handle by dreaming up this super ambitious project and then realizing half way through they wouldn't be able to pull it off. Square higher ups recommended just ending it after the escape from Solaris (When Ramsus destroys Weltall), and spending the rest of the time/money on polishing up the game, Takahashi decided he wanted to tell his whole story dramatically reduced the scope of disc 2 while keeping the story mostly intact.
