For people who like Goro, I think putting together his different parts isn't a problem.

My theory is that Hashino wanted a rival type character, since there hadn't been one before. Then they made him the traitor/killer. Then they wanted him to be more sympathetic. (Because his social link backstory voiced lines were added later in the process. It would also explain his random monologue in Shido's ship) All along they weren't really sure what they wanted out of Goro so they just left his death ambiguous. It looks like a lot of people liked him, but some people not so much.

A Strega-like entity is needed in these games honestly. They were a good X-Factor in P3 used to spice up the pacing to prevent it from being the exact same process every Moon Cycle/TV Rescue/Palace. P4 suffered form this the most where literally nothing happens until 80% of the way through the game where Nanako gets captured. P5 does it better in terms of pacing but it's still not as good as P3's where shit was constantly going down with unique story-events all over the place.

Morgana having repeated nightmares about his Shadow was a red herring.
Makoto's hesitation with regards to her sister was a red herring, one that your friends picked up and texted you about her acting differently right around the casino heist.
Mishima being around you so often, knowing your secrets, constantly texting, and just being a weird guy in general was a red herring.
Haru being the Black Mask, then finding out her family is full of traitors, she herself ending up betraying her father's shadow for her own future.

The only one they should have stuck with was Shadow Morgana red herring storyline. Haru told a white lie to enter the Phantom Thieves, but deep down she just wanted to escape an arranged marriage. She was desperate, she told the group she used the website early on but no one was listening to her requests. It felt shameful for her to keep that real reason for joining from the group, at that point I knew she didn't have it in her to ever be a traitor.

Akechi suffers from the same issue all the villains in P5 have, in which they are all comically evil to an unreasonable degree.

The moment the "twist" happened I had a hard time believing it, because killing somebody in an abstract magic world like Adachi did in P4 and shooting somebody in the head in real life are completely different things. Akechi, a 1st world teenager, just murdering somebody with a gun for a hit seemed absurd and did not match his previously established personality. This kind of person would never even exist outside of warlord-torn parts of Africa.

I could totally believe he murdered people in the meta-world, because it's a lot more artificial and disconnected, so a young person could get absorbed in the mood and not emotionally emphasize what kind of effect it has in reality. That doesn't mean he can also just straight up shoot mofos in the head like a professional hitman. That's ridiculous and shattered my suspension of disbelief.
