accept that LOTR came first and don't try to reverse-engineer shit to try to fit into LOTR -- just let it be The Hobbit.

have a very mean, no-nonsense executive from Warner Bros. breathing down Peter Jackson's neck telling him to cut down on the self-indulgent wacky bullshit.

don't shoot it in 3D

Cut it into a single 90 minute movie.
Remove all the shitty CG action scenes.
Remove all overly dark elements that were shoehorned in to make it more LotR-ish.
