There's more to Guts then just sheer brawn
The guy from Iceland can play the role for GoT because the Mountain really isn't even a character, he's just a concept and didn't really need any acting ability to pull off besides looking threatening.
Guts is kinda quiet and doesn't talk much too, the difference is that the actor portraying him needs to convey all the emotions without talking.

The problem is it's nearly impossible to cast Guts without pissing off a large amount of people. Primarily due to his unique body build and ethinicity.

Casca and Griffith on the other hand are easily castable since theirs hot black actresses and cosplaying pretty boys everywhere.

Griffith's looks are an extremely important part of his characters and there aren't that many people who are as beautiful as him, not to mention that as I said, to pull of his extremely complex personality and character you need an actor with some amazing acting chops (not some guy pulled from the streets) and there aren't any good actors with Griffith's good looks. Griffith is the one who is impossible to cast, not Guts.
