Make him more villainous starting with the middle of the movie. If the audience is aware he's an asshole, it creates an extra layer of tension because we know something Anna doesn't and she almost dies for it. It comes off more as an organic story development and Hans being the smug asshole we've already learned that he can be instead of a sudden 180 that reeks of pushing her and the other dude whos name I forget together and the last minute replacement for the original villain.

Story was interesting because she meets two great guys and will have to choose one of them by the end. But then they just make one of them evil out of nowhere, and openly evil for some reason even though it was better to keep their intentions to themself

The movie needed a replacement villain because they completely rewrote Elsa's character mid way because Let it Go painted too sympathetic of a picture for a character that was supposed to be the bad guy. Of course, since this is a Disney movie and nuance doesn't exist, this means she had to become a secondary protagonist with an atonal song (It's still about her shutting herself out and not giving a shit about anyone, but she's back to her bumbling self by the time Anna arrives and lost any sense of charm or power she had) and shoehorned Hans into the role without rewriting anything outside of the final act except MAYBE Love is an Open Door.
They should have made Hans stay sympathetic, even if he was secretly the antagonist. Maybe make it obvious in the earlier scenes that he really does care for Anna, but is still more interested in her position. He doesn't necessarily love her for who she is, but who she represents.
He could still have a hateboner for Elsa and try to execute her. Instead of not kissing her, he should have tried to, and the "true love" thing doesn't work. Probably making him mad and jealous.
