Also, if we're talking about the book universe, by the time of Two Towers, Gandalf said that Sauron knew Saruman wasn't actually his ally anymore, and that they were pretty much enemies at that point. Gandalf tells him whoever won would be much stronger for it though.

It's not that it's too long so much as the pacing is fucked so everything suddenly becomes super slow when the plot is at its crescendo. And then there's the scenes back in the shire and aragorn's coronation, which just drag it out more. Those scenes are needed but the second fuck huge battle followed by the slow montage after the ring is destroyed just felt overlong. A film only really has space for one massive battle where everything is at stake, the second one kills the tension and postpones the resolution of the plot.
