We are all 19-21 and don't really care about big hotels, even a capsule hotel is enough for us or an AirBNB place

What I imagined:

Day 1-4 tokyo
5-6 kyoto
7-8 osaka
9-10 nagoya
11 yokohama
12-14 tokyo

Each person has around 2k to spend, 900 € will be the cost for flight + jr pass so only 1.1k left

I would recommend cutting Kyoto. I was there recently and it's pretty much a tourist shithole at this point, not much to see there unless you really want to see temples/palaces or mobs of tourists.

He's kind of right though. Kyoto is super expensive and full of tourists and tour groups. Sure it's nice to see Kiyomizu, Kinkaku, Ginkaku, and Inari, but fuck the tourist and prices. Other than the few famous spots, you're better off venturing elsewhere.

I didn't find it any more or less expensive than the rest of Japan, the tourists generally congregate at the famous temples but the rest of the city has an even balance. Tokyo is far more touristy and more expensive at that, but you wouldn't tell anyone not to go there for those reasons.

I certainly wouldn't cut Kyoto just to be able to spend more time in another metropolis like Tokyo, Osaka or Nagoya.
