One option is to play 5e with brutally hard encoutners. To make up for this you allow a short rest that takes 1 minute anytime the party wants. However, every time the party takes this option they all have to take a shot.
If 4e is your game then characters get unlimited healing surges but each healing surge is a shot.
If 3e then you should have to drink one drink per hour per tier of class you play. A wizard costs 5 drinks per hour but a fighter only 2.
If 2e or earlier you are probably way too old for drinking games and should just have what you want.

You take a shot whenever someone dies to a trap, obviously.
Have a stack of character sheets ready.
Plus side, you have a fairly hard limit of when you all start to die of alcohol poisoning.

I'm 23 and I play 2e with my friend who's father deprived him of video games as a child and forced him to play AD&D 2e until he got his xbox.
Try this:

>every player picks class by comparing hit die with player's body mass - fatty is the barbar, mr. skeltal is caster, etc.
>each point of damage is represented with shots
One of my long-standing dreams as a GM is to run the Tomb of Horrors as a drinking game (In 2e of course) Everytime the party clears a room, that's a shot. Everytime they lose a character, they take a shot. Figure it'd at least be a solid night of getting sloshed while gaming
