The idea is to make the mechanics progress too, introducing new stuff as new technology gets developed (Prehistory is basic resources, Ancient Era already includes some basic country-city migration movements save for some super events, in modern times migration would be a normal thing...) but also changing the numbers and making everything bigger.

When your nation is a small 20 man tribe living in some cave or being nomadic you get, say, five points of food. A Greek city state will be talking in hundreds. Rome will be talking in thousands. Modern age will be in the millions.

This way things won´t be just a reskin of older eras. If one player wants to fuck around and be one of those small tribes who still live like in ancient times, traveling and hunting and shit, then he´d be free to do so. And his neighbor, already equivalent to modern day USA, won´t be producing also 10 points of food because that´s what the population (proportionally) needs.

The problem is finding a way to
1-track and calculate the amount of food you´re producing. Hex tiles? You´d begin with a couple and slowly expand and update immediately, so you can keep easy track of everything with a simple table. Change a couple numbers when you get more land or new tech and that´s it, no need to recalculate and recount for more than a few seconds at a time. Tech could be like, 1 point of food per tile x 5 tiles, or x 500 tiles, etc., x or + other number that comes out of inventions, like +1/3 for crop rotation, x1,5 for animal use, x2 for natural fertilizers and much later on again for artificial fertilizers, x? for tractor use...
2-Simplify point 1 so it´s not an endless list of technologies and bonuses to keep track of. I want it to be simple and fluid, sort of like Civilization 5. The flexibility should come from decisions rather than mechanics.
3-Find a way to let creativity shape the mechanics on the fly so civs aren´t cookie cutter, like in Civilization

the appeal is in how it handles high-level play. It's built so you naturally transition from low-level dungeoncrawling, to carving out a niche and building influence with the spoils from your dungeoncrawling, to running a domain by yourself. In fact, high-level PCs have reasons to do stuff like build dungeons (filled with monsters and treasure) of their own - mostly to further magical research - and I've seen GMs have you roll up a new party of first-level PCs to go into the dungeon that a high level PC just built.

Rules wise, it's a little more complicated than b/x but nowhere near WotC-era dnd. I'd put it about the same as 2nd ed. D&D.

That's all stuff you could do anyway. ACK just gives you a list of arbitrary tables and leaves you to do the work of putting it together into a coherent narrative. You can't make rules for the dynamics of running fiefdoms, guilds and laboratories as it's all very dynamic stuff.

It just annoys me that it fails to deliver on what is otherwise a really cool concept.

The rules do look pretty clear cut for d20, but so do other OSR games.

At some point you'll probably want to do away with many of the rules and simplify things, gurps is a very detailed game with a solid foundation (so it's a good basis for designing your own system) but at the same time it is often too detailed and the sheer number of rules can make it clunky.

I don't know how you could go about adding an evolution mechanic though

About the evolution, I meant that the mechanics themselves evolve. Early Egyptians had migrations, but they were quite different from today. Mainly small towns <> city movements, with very little foreign immigration. Rome saw way more movement, but still little. Nowadays people are moving like crazy all around.

All these movement changes how society is shaped and how it develops, so I want to make simple rules that slowly get more complex. Or, rather, rules that add more complexity while still being relatively simple to handle. I don´t want the game to become a rules bog that requires hours of number crunching to advance a little, but rather rules that expand on what already exists.

For example, at the very beginning you´ll be foraging 1 point of food from each of your 5 tiles. With time you´ll expand and get more terrain, which will only need a small addition. Then you´re kinda like Ancient Egypt and develop irrigation, and that gives you double food coming from your farming grounds. You already know what your farms produce, and only need to multiply to get the new number. Later on you discover crop rotation and multiply again by whatever number seems to be well balanced, etc. As the game progresses, by modern times you´ll have a lot of bonuses, multipliers and stuff, but you only add or modify a little at a time through a game, so you end up handling big numbers while still using rather simple and fluid rules.

I´m still working mostly on the skeleton, so later on I´ll have to sit down and see how to balance everything and how to handle the easy to play vs. realist. The idea is to go as realist as possible while still allowing years to go by in a few minutes. Basically, the rules are there to give support and make clear who ends up winning an attrition war, while leaving enough free room for players to create their own societies and stuff so there´s a point to play this instead of Civilization.

In that case you'll definitely need a solid skeleton. Minimal problems with the core rules can quickly snowball into gamebreaking flaws (but that's what playtesting is for).
I expect most of the extra elements and bonuses that come into play over time will be mix-and-match, if only so that your players can quickly adopt new technologies in lieu of obsolete ones (eg. going from a cavalry heavy army to one made up mostly of light infantry wielding rifles). You'll want to plan tech trees or something similar so you have a flowchart of sorts.

The Sun´s gonna explode because whatever. Evacuate everyone and find a new home. The universe turns out to be Warhammer 40.000 style and shit soon comes to our door when we make our presence too manifest with some colonies.

Stuff like that, with a lot of flexibility so each GM can make his own campaign.

I also want the system to work both with several players controlling different nations and with all the players leading a single nation.

Quite a lot of work in front of me, I guess.


Tech trees sound good, but it needs a different take, I think. Discoveries aren´t necessarily lineal and I don´t want the game to be a tabletop Civilization. I don´t want the players to be able to play the mechanics - the mechanics are there to state how developed you are.

It´s a weird balance and I´m not very sure how to get it done. I guess I´ll have to sacrifice something in the long run if I want it all to be simple enough to be played in a few sessions.
