I think it'd be weird if the armor was grown, as it'd have to come from a much larger creature. Changelings don't seem to have a way of secreting armor like that, only slime and web-like structures which I assume is mixed with dirt and dried and built into the hive. Like a beehive built from glue-like secretions and chewed wood,

It could be partially organic or made through alternate means?
Rather than forged the mineral (or small pieces of discarded chitin? They do undergo metamorphosis at least once in their life cycle) could be dissolved with acid or magic and then molded to the right shape.

Personally though, I think it's a metal alloy similar but not identical to what bat guards and night guards use for their armor. Minor differences like poorer craftsmanship on changeling armor leads to larger, bulkier segments, and different lacquering or surface treatments makes the changeling version slightly shinier.

Previously, Thorax and company just discovered the layer of the hag. Upon scouting ahead, they discovered the are not dealing with just a single hag, but instead an entire coven. While debating what to do, a Royal Guard pony stumbled into the entrance of the cave...

“I know it doesn’t matter what happens to me… but Knives is too important to risk! She’s the last of her brood, she’s the Queen’s favorite!”

One of those big, detailed landscape pieces probably, or some equally detailed alt-art.

A honorable mention to this one though, the picture is nothing special and the hooves are weird, but her looks along with the speech bubble just captures her malice and predatory allure so nicely, while at the same time hinting at her nature. Sometimes the idea of a picture can be better than the picture itself.
