This is from a file of one of my colleagues, after I already spent an hour sorting and renaming because I needed to adjust values.

It's not even the worst though. In another studio where I used to work, there was one kid who also had around 700 layers, but had also painted randomly on every layer, so that parts of a bush or tree were on 6 or more random layers.

I mostly paint on 3-4 layers at most but I have been experimenting with the hundreds-of-layers thing lately.

Lee Evan is an example.

You see, in order to control your edges you usually need to use the lasso tool, clipping mask, lock pixels, blend if, pen tool, alpha channels, etc.

But I always found these option too obnoxious to get lost in the flow.

So this technique is just making a new layer, airbrush and painting without a care, then define the edges with a hard eraser. Then make a new layer and repeat.

This means that the eraser becomes the main painting tool. It's way easier to manage hundreds of edges this way in my opinion, instead of switching to the lasso tool or masks. It's more intuitive.

Of course, the side effect is that you fill up with hundreds of layers very quickly. I'm not sure if I should migrate fully to this technique...

The final product is slick as hell, but the usage of layers is mainly for the sharp edges of an eraser and precaution for preserving the underpainting(s), right? He doesn't seem to be going back to older layers and refining, but just new layers and refining.

Eh... depends on the complexity. For a comic page I have 8 Layers most of the time. For an artwork 3-5 should be enough.

Yep. Eventually he just merges them all.

It seems like he just makes a new layers and paints over something instead of choosing the layers and adjusting it.

This is going to change my life!!! How do I do this in photoshop?! Even if you don't tell me I am going to google it .

Just today I was working on a UI design and was like. Fuck I wish I could folder all the icon layers into one.

It's not fine if you need to pass the file on to other people. Layer management isn't that difficult, and it can make making changes way easier.

Think of each technique as a tool. Doing everything in one technique is just a way of know if it's viable. Painting is almost always a combination of viable tech, strategies, and processes.

usually you're the one making the changes so if you're used to it it's still not a problem, i see full fledged pros with a complete mess of layers that navigate that shit with no problems.
And usually the only thing they pass to other people is the finished product, but if you have to usually you'll get directions.
