What was prussia like before the teutonic order came?

Generally a bunch of rowdy Baltic pagan tribes, slowly encroached from the South by Slavs. Depending on time they were either under Poland or independent. They had some pretty developed craft and their main city, Truso, was one of the main trade emporia in the Baltic region.
This is how Teutons came:
In 13th century Poland disintegrates. The Prussians sense an opportunity and start to raid surrounding settlement. One of the Polish dukes, Konrad of Masovia, is a massive asshole. He can't deal with the raid and no one wants to aid him because of his shenanigans. Konrad heards about all those knighly orders that fight heathens, so he founds one to fight the Prussians - the Knights of Dobrzyn. This ends up in a massive failure, again mostly due to Konrad's general assholry. He invites the Teutons under condition that all conquered lands will be attached into Konrad's duchy. Quickly though the Teutons play him false and build their own independent state.

There was never a serious attempt by Poland to conquer Prussia, just some mutual raiding.
Look at Polish conquest of Pomerania in 1100s. When Poland took the shit seriously, there was no way the pagans could stop it.

There was. Honorius III called for a crusade under the leadership of Christian of Oliva and chose as papal legate the Archbishop of Gniezno, Wincenty I NiaĆek.

Polish warfare with Prussia was just some low intensity raiding. Shit got serious when Poland started disintegrating and the Prussians found they can make themselves rich by plundering.

Yes because scribes specifically state in chronicles when they try to conquer land. They tried to on numerous occasions to convert people and attach their lands but as soon as Poles went away they reverted back to paganism.
Boleslaw IV and Casimir II both led large armies into Prussia, but they simply couldn't take control because of constant guerrilla warfare so they just imposed peace on each other.
"Prussians" have nothing incommon with the balt Old Prussians.
They're extinct, that's all.
