I've been using umlet for anything I don't want to do in graphviz which works well enough but is a little clunky.

Just use TikZ, it is easy to use and perfect.
Honestly? Mostly pen and paper.
Most diagramming stuff is hard to get right if you're not using it a lot.
It's usually "one person draws something nicely, takes a pick, we all validate in Slack, and go with that"
A big part of this working is quick lead time from "deciding the diagram" to "having a skeleton of this in code". After which the code is the main guidelines for use.
There's always someone "in charge" of certain systems, so when there's ambiguous stuff we'll ask them to clarify. And then get the design into code ASAP. Diagrams are like comments: they can get stale much faster than you expect.
