i go to the same gym for 8 years now and only ever do that subtle "sup"-nod.
trust me, people go there to work out, notto make friends. a little nod and its all over, now you can shut up and do your workout and wont feel awkward for the remainder of your workout

It's never too late. I don't even just limit it to regulars, I say "hi" in the changing room and people say "hi" back. I think the reason behind it is to establish some sort of level of politeness before you take your clothes off and groan and sweat in front of each other.
