When I'm practicing with a broomstick or just my hands I can retract my scapula and engage my lats just fine and everything feels nice and tight.
But, as soon as pick up a weight, even if it's just the bar, everything goes to shit and I can't keep my upper back tight.
Any tips?

The bar is either too high or low when you rack it. Ask someone to rack it for you or adjust the rerack height.

The benches at my gym aren't adjustable. I don't think it's too high. My arms usually slightly bent when I unrack.
