Do you think the movie would have been better if they had axed his character or at least drastically changed it?

Axing him wouldn't have been good because Ben Gunn was an actual character from the book. So there's value in including him.

Changing him to be less obnoxious definitely would have helped, though.

there was really zero hope

Probably my favorite Disney movie of all time. The characters were interesting (even if Ben was a bit annoying), the visuals and animation was beautiful to see and the soundtrack was GOAT. If there's one Disney movie that deserves a live-action version it's this one.
