I think Pink Diamond's shattering was an inside job.
Eyeball made an emphasis about Rose's Sword in close context to Rose shattering PD. That seems awfully screenwritery as an implication that it was Rose's Sword that did the shattering. Like if you're talking about John Wilkes Booth and someone says "I want to see his gun". No shit they mean the gun that shot Lincoln.

However, Bismuth said that Rose's sword can't shatter. Only disrupt physical forms.

How could Rose's sword have shattered PD when it literally cannot?

I think it was a scheme by Yellow Diamond, who clearly absorbed Pink's resources after her shattering. Remember that Jasper was Pink and then adopted by Yellow.

There's a rebellion going on.
Yellow is covetous of Pink.
Arrange for the rebel leader to attack PD.
Then have it arranged that PD is shattered during the fight.
Then uke the planet in retaliation (and to cover your tracks, thinking it will wipe out anyone who could finger you).

Easy assimilation of a quarter of the Diamond Authority.

The Diamond Authority seemed very organized before, I think any sort of treasonous action such as this would be seen by White Diamond causing judgement to be acted swiftly.

Bismuth's weapon would guarantee the victory of homeworld.

The Cristal gem army was a small one, winning by experience, martial prowess and discipline against an huge but seemingly unmotivated and fresh army.

With Bismuth's weapon in the field the lowest footsoldier could wreak havoc upon an ironclad knight or in SU terms one Ruby could shatter many Quartz soldiers.

Homeworld could easily rush and overwhelm one gem with the weapon, capture it, reverse-engenieer it and end the rebellion with it.

Bismuth wanted to liberate everyone, but by using the Breaking Point, she would have killed thousands of them just to get to one of the upper crusts

I think the reason this episode fell flat is because it never tried to establish Pink Diamond as anything other than a name. It's hard to sympathize with the shock of a gem being shattered when the only thing you know about the victim was "she was probably pretty similar to Yellow Diamond". Even a single line of dialog suggesting that she had a softer personality would have done wonders for this plot (like "even among the diamonds, she was the most beloved by her followers").
