Sorey/Alisha was never popular, Nips basically treated that like a crack ship, especially after the entire staff for the game shot the idea down.

Ufotable was just seriously delusional if they really thought that people would seriously gravitate to Sorey/Alisha. Bamco though already knew this which is why after the game released they've deliberately avoided even having Alisha in the same picture as Sorey that isn't a group shot and even then.

Writers desperately scrambling to figure out what to do. Shafting Alisha for Rose as the main heroine bombed hard in the game. Shafting Rose for Alisha in the first half of the anime didn't work all that well either. So everyone being gay is the best damage control they can manage.

Actually Alisha's not the reason why the game was panned. Alishafags were just loud and violent as fuck but they weren't the majority. The game got panned for its gameplay, a bug, and Rose being a Mary Sue.

You misunderstood me. I didn't say that Alisha being shafted for Rose was why the game was panned. I said doing that went over like shit in the game. Sure it was just one aspect of why the game sucked, but the fact remains that it's one of the things that was poorly received for multiple reasons. One of the things people were more vocal about at that.

So the anime tried to fix it by shafting Rose for Alisha, with the bonus that it became easier for the studio to make Rose less of a Mary Sue. That didn't work all that well for them either as by that point anyone who still cared wanted Sorey/Mikleo and to hell with Alisha or Rose. It didn't go as badly as the game's bait and switch, but it wasn't a great success either. So now the only thing they can really do is make everyone more gay in an attempt to avoid pissing people off any more.

Okay, I went out and bought the 2nd volume of novel.
260 pages, so it's very short.

It's very rushed, but follows the game as it should.
Some minor errors in spelling or changed words, with the most glaring probably being the scene with Laphicet and Kanonushi fighting each other.
In the game Phi punches Kanonushi in the face, telling him that "Velvet is Velvet"
In the novel he said that "She's not your sister!" what's a little weird, as it should be "Velvet is not yours."
Weird.

There's also explanation of the Chimera being Velvet's Hatred, while she's harvesting Despair in her daemon form.

Other characters don't get much spotlight, other than what they did through the game.

The novel enforces belief that apples are important.

Alisha was actually never popular enough a character to justify making the series revolve around her, and the anger about "her getting shafted" was over stated. The truth is Zestiria has had two successful retellings both of which also have Alisha in the sidelines.

Ufotable rather than listening to actual criticism to fix a mistakes to fix the story and taking a page out of the the other far more successful adaptations just decided listened to small minority of people on the internet because they were the loudest.

The result of this was Ufotable pandering to a minority of fans for a character who people mostly liked out of pity. The result was people listing their pity for her and realizing that they just didn't like her. Meanwhile because Ufotable ignored the majority, most of said majority dropped the series, many of them losing interest in Zestiria and Berseria, as a whole.

The end result is Ufotable making things worse and then being forced into permanent damage control mode because of it.

I don't think that they did either, the funny thing is both the manga and novel writers for Zestiria did do a lot of research and actually spoke to the staff about the series and so didn't have to guess what needed to be fixed and how.
