Because it's a ruse, similar to how Sanji tried to trick Luffy but failed miserably.

I mean we get this sudden change in personality right after Pudding has a flashback to Lola telling her that Mama would never hurt her daughters, and that Lola would choose her own fate.

By pretending to be evil, Pudding can
1) make Sanji hate her so he doesn't feel obligated to marry her, and
2) make it seem like Big Mom is conspiring to kill Germa, which would sow distrust and crash the wedding.
She knows Sanji was overhearing her talk with Reiju, so she may have expected him to leak the information, or she may just let Reiju "escape".

Germa will secretly devise a countermeasure and try to attack Mama instead during the wedding, and Mama will be taken aback but quickly transition into rage mode in the confusion.

Otherwise, it doesn't make sense why Pudding would even bother dealing with Reiju now. They were just going to kill her the next day anyway, there was no point in jumping the gun in her attack and especially no point in telling her their plan. It just ruins the element of surprise, it's a pants-on-head retarded move if she were serious about it.

Let alone fucking telling Luffy her plan, I mean if they really were such pitiful rats, why even bother letting them know?

The only other explanation I have is that she's just a sadist, so she couldn't help but torture Reiju and tell Luffy just to piss him off. But even then, it doesn't really explain why she has to tell her plan to Reiju, or moreover FUCKING SAY HER PLAN WHILE SHE KNOWS SANJI IS LISTENING. It might just be she's actually that retarded, but you'd think someone that good at acting wouldn't be so retarded.

The only thing that doesn't make sense to me about Pudding being bad is the idea that Big Mom and company were planning to attack Germa at the wedding all along.

As far as we know, every other wedding has been totally (relatively) normal, joining a strong-ish pirate faction with Big Mom. One would assume part of the reason Big Mom even wanted to marry Pudding into Germa was for their cloning technology. It didn't seem to a super well kept secret (at the very least, Pudding knew about it) and you would think that would be one of the first things discussed when arranging the marriage.

In this case BM didn't want Germa as allies, that have the cloning technology. She wanted the absolute control over that technology, and she knew Germa would never accept that.
The only thing left that has some support of Pudding not being entirely evil at this point is her flashback with Lola.
