The hardware would be very different if they were to make it into a handheld at the time. Still as far as handhelds were concerned, Sega probably didn't think it was worth it trying to compete with the Gameboy again.

Why did Sega make the 32X at all? Very few of the games justify the add on. Should have just used the SVP chip or a cost reduced brother chip to do all those colors and layers.

It was a response to the 3DO and Jaguar which had been already been released in 1993. Then Sega Japan president Hayao Nakayama wanted a machine in the west that would able to complete with them by 1994, because it was believed that the Sega Saturn wouldn't be launched until after 1994. However, the Saturn would eventually get a November 1994 launch date and Sega in their infinite wisdom decided to make the 32X and Saturn architecture incompatible with each other even though they have the same SH2 CPU's. The result is the 32X essentially becoming an orphaned system that didn't get supported past early 1996.

Actually the 32X is entirely a creature of SEGA US branch to extend the Genesis's life. Nakayama and the japanese division hated the 32X and wanted to push for the Saturn and do away with the Genesis. That's because the Megadrive was unpopular in Japan and the balance of power shifted to the US branch.

Which contraddicts the research of the book Console Wars which also put the 32X as one big clash between the US and Japan branch. The 32X was promoted by Kalinske and hated by Nakayama and the japanese branch. This has been documented many times.

Says who? Where are people getting the idea that they could have been compatible with each other? Who would even want to put all that effort into making games in assembly-coded software rendering with the Saturn's obstructive bus just to have them look like weak 32x games? Maybe if the 32x had a VDP1 instead, and even then, it would be impossible and would require the Saturn to have at least a few Genesis chips. And even then, 32x sega CD titles likely would have been incompatible with Saturns, and it probably would not have been possible to make an efficient add in board to give Saturns Genesis compatibility!

Pretty much as what your picture shows, Sega needed to grab SGI's chip for the Saturn without letting it slip to Nintendo. BC was too expensive and Sony did fine just without it.

SGI's chip wasn't good because it was way more powerful than the competition, it was good because it was an all-in-one chip that made for low manufacturing costs at a time when cashed up Sony could do price wars.

I know, I made it ... though maybe I could have missed something besides all that Hitachi and Motorola.

I understand the quadrilateral-VDP wasn't actually made by Nvidia, though it seems like the NV1 was similarly bloated by cramming a sound card in - the Saturn controller port was fine, a PC can sure as hell use more than just the one gameport.

But I guess the problem with the NV1's sound wasn't that it was terrible technology, but it just lacked the versatility required for PC hardware. In pretty much every scenario except tech demos it fell short. That's not such a problem with consoles since everybody is designing for a single spec.

SGI's chip could do programmable T&L, high quality pixels, output scaling, sound and memory control on the one chip. That's what it did on the N64. If Sega had taken that design, integrated CD-ROM and not attempted a unified memory architecture like Nintendo did (the RAM technology was a bit too premature to do it successfully at the time) then they would have the best of all worlds.

A cheap console that could produce 3D visuals almost on par with Model 2 and still have the versatility to do 2D and multimedia.

You're missing the part where Kalinske took a call from Nakayama at the 1994 Winter CES with the directive to have a Genesis upgrade in stores by Christmas of that year. SoJ wanted to put out a standalone console ala the New 3DS / Project Scorpio / Neo. SoA thought that was a terrible idea and convinced them that it should be realized in the form of an add-on instead. SoJ then invited SoA to be a part of the hardware development process, in stark contrast to the development of the Mega CD which was kept secret from SoA until the last possible moment.

Nakayama may have hated the 32X, but he's still responsible for it's creation. The Mega Drive was a distant fourth place behind both Famicoms and the PC Engine in Japan and to him, it made no sense to continue supporting several unpopular platforms in addition to their one success in the region, the Saturn.
