I think you're all right. Serena DID have depth: she struggled to find her place in life, but slowly started to come out of her shell and define herself as a person. She got out from under her mom's thumb and grew up a little. She even showed off her maturity by being a big, protective sister figure to Bonnie. And while she was too shy to go too far with Ash most of the time, she ended up gaining the courage to confront him.

The problem is that most of her traits didn't go anywhere. Her TriPokalon story flopped, and the show forgot that characters can have relationships outside of Ash. Once her major stories were wrapped up, she had nothing to do.

She could have been more interesting, but the writers fucked her hard to market her as waifu bait.

Not really. Tripokalons themselves kind of sucked, but as a narrative device they served their purpose. Plus, you literally said in your post she has a sisterly relationship with Bonnie. And she formed friendships with other people along the way, including Shauna and Elle and others. Nothing remarkable about those other relationships, but they existed nonetheless.

Her relationship with Clemont was pretty much overlooked, though. They only interacted on occasion, and even when they did, it often involved Serena expressing dismay about Clemont's science autism.
