There's your problem. Xcom is a very different type of strategy than those games. For one, cover from enemy attacks is absolutely vital for success. You can't simply send a unit out to confront an enemy, they have to be covered by squadmates, probably have someone on overwatch to cover them as well.

Okay, so you know nothing about tactical games. The keyword here is "risk assessment", if you ever get in a situation where you HAVE to make a shot or someone dies, your mistake was getting into that situation in the first place. Advance slowly, as a team, be always prepared to run into an enemy you hadn't seen yet, fall back when you have to.

How important are fighter upgrades? They kinda seem like a cash sink.

It's been a while since I've played but as I recall fighter upgrades aren't very useful in the beginning but are essential by the end. Eventually the UFOs will simply be too fast and powerful for un-upgraded ships to bring down, and then you have a bunch of UFOs running amuck and raising the terror levels everywhere and you will start losing council members very quickly.

Exactly when you should start upgrading your ships is kind of a judgement call based on how your game is going, but if you find yourself with some spare cash then don't be shy about spending it on some better interceptors.
