When should I be promoting my units? I'm at chapter 15 and only just promoted my first unit (Setsuna). Everyone else is lagging behind at level 16-18 range.
Similarly, when should I be promoting in Conquest when I get around to it?
Always wait until 20
Some healers can go earlier if you want but you're playing that piece of shit Birthright so just grind them to catch up

You always promote at 20 except for most healers in every game besides SoV. Only exception is when you know the person won't get enough xp by the end of the game to hit 20.

My bad, I meant at around what chapter. I dislike grinding, so I haven't really done any, but some of the promoted units I've been facing in maps can be pretty tough. Though I haven't been using Ryoma, Takumi, or other prepromotes, so that might be part of it.

chapter doesn't matter, promote whenever your characters reach 20. Birthright/Conquest have pretty decent unit progression, don't worry about doing it too late or too soon, you'll promote at the right time.
Dunno why the fuck you're not using Ryoma and Takumi though. Ryoma can literally solo the game
