It's not really at the last minute. If GRRM has been consistent about anything with this series, he's always stated that none of his characters are absolutely good or evil and that everyone in a conflict has a point of view that matters. And he's pulled moves like that already, most notably with Jaime, who became a sympathetic character as soon as he started getting POV chapters. The White Walkers are obviously going part of that, too.

My guess is that they're just reacting to something that the humans did, probably as a violation of a truce made to end the long night. Maybe it's revenge for Rickard and Brandon's deaths (if the deal was made with Starks), or a delayed reaction to Aegon's conquest. Or something to do with people forgetting to sacrifice their babies. Either way, they have to have a valid motivation, it's just the way GRRM writes, which is also the same reason the series is probably going to end with diplomacy instead of a glorious war.
