What games can you play where the PC are part or lead of a band of mercenaries as the classical opposed to just a group of adventurers? Which games/settings can be adapted to make it work? How would you play it?

You can adapt this premise to pretty much any typical fantasy game. It works a hell of alot better than "you all meet in a tavern", speaking from personal experience here. It gives everyone an instant investment in the group and allows the GM to use the goals of the group as a way get all the individual characters on board with plothhooks without having to worry about how to make a bunch of unrelated strangers stay teamed up and playing nice with eachother.
have not looked into it too much but i know "swords of the petal throne" has stuff for being part of a clan. It could probably be used for a mercenary company.
REIGN has mechanics for management of mercenary bands as well as being lords etc.

D&D. It's also the best game to play Conquistadores according to Cortez.
Most classes automatically get followers at higher levels and are shit powerful on their own after all.

DnD works perfectly well with it. Shadowrun is designed for it.
You can do pretty much anything, and it makes things easier more often than not.
