The fuck do demons need discipline for? If they fight like men, and are similar enough to men strength wise that they need to compensate with tactics, aren't they just men with funny looking skin? Its not like they have rifles and firing lines or something.

Well, in most cultures it's a taboo to have even just a single demon. Let alone a whole damn army of them.

Because Demons tend to be really strong compared to the average human. There skin tends to be as good as armor on everything except the most basic imps, and they often have a great deal of magical potential.

Thus for a demon army, you don't need them to all line up with shields and spears and slowly advance in a phalanx or shieldwall. A lot of demons have wings, so forming up ranks on the ground is something of a waste.

The ones that would benefit most would be imps, but good luck getting imps to ever sit still for any reason.

Basically, the reason demons lack dicipline tends to be their more treacherous nature combined with their natural talent. You've got an army formed of a mish-mash of different forms, most of which can function equally well as ranged firepower and melee shock troops, are durable and strong enough to fight off several average men alone, combined with years and years of combat experience fighting off rivals in hell.

The result is a bunch of demons all sort of doing their own thing as they move in the vague direction of the enemy, and they haven't needed tactics because it works.

The places where this differs are when demons are more uniform and mortals are stronger, making shared tactics among demons more viable and necessary. Even with different demons though you could still have a semblance of tactics, as larger hulking war demons hold a main battle line, more magically inclined ones hide behind them to volley fire like arrows, and those with wings function as calvary to swoop in at high speed.

Demons are EXTREMELY disciplined, just not in the "normal" way (Judeo-Christian demons, at least).

There is a strict hierarchy of demons, and demons are quite literally bound by their equivalent of "natural law" to follow the orders of their direct superiors. While they plot and connive to grow in power and stature, they pretty much have to obey their superiors or they get ROYALLY fucked over by their bosses.

Demons are also incredibly powerful beings, who are capable of rending through mortals like they're not even there. Why would they need to fight in serried ranks when they are just as effective being turned loose as a horde of wanton violence on the enemy?

Because demons as minions of Chaos and destructive forces like archdevils or dark gods is a classic fantasy trope. The "demon army" thing isn't. So it pretty much comes to the setting you're playing (Warhammer,Forgotten Realms,etc.) and your own cannon or homebrew setting.
