Turns out the thing had a 2.72 gearing, going to a 3.43 and a truetrac as well as all new bearings and seals.

probably input bearing collapsed. the pinion gear (that you can't see because it's behind everything else) went on holiday and bit into the diff case.
the ring gear isn't shredded bald because it wasn't meshing with the pinion at all once the balls fell out of the bearing.
