Sunset was around for 3 movies before Glimmer showed up in FiM
I'm pretty sure that we would have had some one-off villain in S5 instead and Sunset would have returned to Equestria (at least for her episodes) in S6

this is also assuming that EqG happened in the alternate earth
If it didn't, at least Sunset's motivation was better than Glimmers for becoming a "villain"
instead of a cult, we would have gotten a Kingdom that sprung up quietly until it was time to take over Equestria and take the lands as their own
Sunset proclaiming herself as a Princess (wearing fake wings, pretending to be an Alicorn)
she would have wormed her way into the lives of the mane 6 in S5, slowly breaking them apart, turning them against each other until she got a chance to take Twilight's crown when her plan to separate them backfires, she puts it on, turns into "Nightmare Shimmer" (or whatever you want to call it), tries to kill Twilight, but the ending of EqG happens turning her "good" and gets accepted into the group and ACTUALLY learns from them the value of friendship through ACTUAL episodes in S6 and S7, but those in ponyville don't forgive her right away (until the end of S6) because she zombified them into an army to take overtake Canterlot
so not only does she have to learn friendship from her new friends, but also win the trust of Ponyville

Both Starlight and Sunset are just rehashes (see names) of Twilight Sparkle. If you swapped them around, nothing would be different - they'd both just serve as blank canvases for writers to work with as they've always been, unlike every other character in the show.

Sunset has the upper hand because her scenario is self-contained, letting things develop anew, whereas Starlight is plopped in to pre-established canon with writers who only have her as a means to write her around other characters.
