Why the FUCK can't I do this exercise without totally snapping my shit up. I lean forward, I hinge at the hips, shoulders pulled down and back, everything I do leads to crushing pain in my sternum and not much else.

A lot of people have a ribcage structure that won't allow to do the exercise safely without snapping your sternum up,so yeah,do some more benching instead.

this killed my chest when i started doing them but after a year of pushing through / avoiding it and benching instead the pain subsided

I have the same problem, op.
The funny thing is I was able to the dips just fine some half a year ago.
Now my sternum kills me everytime i try to do them.
I dont get it. Nothing changed except I got slightly stronger and gained about 4 kg of weight.
Its like one day my body decided it doesnt want me to do this exercise anymore.

Bench press never really feels like it hits my chest enough.

you've got these the wrong way around. unweighted is easier than weighted, so it should be "unweighted let alone weighted".

It's related to your bone structure. If you can't even do them with just body weight without pain then just do something else like bench press.
