Why is it that heroic barbarians are bare-headed, clean shaven, and wield swords, while villainous barbarians seem to usually wear horned helmets, have bushy beards, and wield axes/clubs?

Slaine uses an axe called Brain-Biter. But he's still clean shaven and doesn't wear helmets. Mostly becuase his clan thinks armor is for cowards.

Clean-Shaven is harder to pull off. Beards make everyone gruffer since they hide half their face. Thus even Beta Manlets are able to look "manly" with a beard. But the Clean-Shaven Look is reserved only for the ones who can pull it off. So if you want your character to be a True Alpha Male, you draw him in a way that screams "my character is so bad-ass, he doesn't need beards, skull armor and a 10.000 ton sword". The more you add to their model, the more of a caricature they become.
