I kinda would have liked to see more episodes focused around daily class routines, or at least showed more of Akko's classes throughout a few episodes. There were a couple of professors from the first episode that we haven't seen at all and a few professors that we only saw briefly during ep7, it would have been nice to see other professors like an elemental or familiar professor where they have to take care of their summoned familiar for the episode.

Diana has no relation to Croix. There's the parallelism the OP suggests, but that's not actual relation. She also has no relation to Ursula. Sure, Chariot is an important part of her backstory as a childhood fans, but episode 19 will deal with that. She doesn't have any relationship to the Grand Triskellion either except reading books about it. At most, Akko will need her for the last word, but that's about it.

I do expect one more episode focused on her besides 19, which probably be episode 24, when they revive the last word. As for the episodes in between, they'll focus on Chariot, Croix, and more importantly, the reveal of Chariot's failure and Akko coming to terms with it, which have been hyped in the latest interview, which the revival of the sixth word in episode 23, which will revolve all around Akko thanking Chariot / Ursula for everything she did for Akko. That will be one of the most important plot point of the show, if not the most important.

Scenario A: Diana joins Akko in episode 20-21~, they use that alliance to make the Chariot/Croix parallels more obvious and give more weight to the eventual reveal of the reason they had a rough break-up; the story has more room to breathe because they wouldn't need to add an EVIL DIANA story to drag-out Diana joining Akko
Scenario B: For some reason Diana joins Croix and becomes a temporary antagonist so they can drag-out her joining Akko. They need to use even more screentime on a subplot with Diana breaking down, rejecting tradition and deciding to join Croix and then they need to use even more screentime on the storyline in which she goes back to the good side and joins Akko. I mean, a good writer could make it work but this scenario would easily overshadow everything else about the story and leave zero room for anything else.
Scenario C: Diana finds some Dark Shiny Rod equivalent and becomes a villain/rival herself; this is even more ridiculous than scenario B because that would require even more screentime to work and would make the conflict with Croix feel like almost side-material

Scenario A just makes more sense and actually leaves more time for the story to work.

I actually think Lotte and Sucy to part ways with Akko as well, eventually. The last preview pics suggest something is gonna happen at the end of next episode. My prediction is that at some point Akko will be left alone, it will happen for a few episodes between 20-23, as the story builds up towards all the revelations about Chariot leading to the sixth word revival in episode 22 or 23.

Akko will join everyone again after that. Diana's thing will probably be resolved then.

Well, that's just my guess.
