Well, each movie will be 2.5 hours, so calculate it accordingly. 2.5 hours is around 5 episodes worth, maybe six or seven if they squeeze all the time they can given there are no commercial breaks. So about 15 eps worth for the trilogy.

As they are trying to keep surprises, Sakura being Rider's master is not known yet, so the target they want to go for is that reveal. They will get all the Saber bro moments out of the way here before she gets assimilated. At the school, they will have the reveal where Sakura defies Shinji, burns Shinji's book, goes nuts when he splashes the aphrodisiac earring on her and puts herself in a coma should he the tail end of the movie where Shirou is told to make the decision and they both get tricked by Kotomine. I see them having the hug in the rain at the end or they might save that as the opening to the second movie.

Either way, the second movie will go into day ten and go more into the relationship with Shirou and Sakura, as well as other relationships. The ending could be when Gil gets eaten and Sakura shows up at the doorstep in tatters the morning of the 13th day, or they might squeeze things out for when Shinji goes full retard and tries to rape and blackmail Sakura, then gets killed, which cues her half merger with AM. Closes with either this or her going after Ilya. I hope they make it clear Ilya knew about a lot of this situation but was steadfast about completing the ritual, despite the taint corrupting Sakura. There are even some who read HF that didn't pay attention to this.

The last movie is their chance to show a lot that was vague in HF, but they don't have a lot of time. They should show Ilya and Sakura talking in the Einzbern castle, where she is being forcefully transfigured by AM. I could see them rushing the chase in the woods to save time, but they will have Nine Bullet Revolver of course. They MUST have Archer possessing Shirou and doing things when he blanks out. End as in novel with True End.

Don't count the OP and ED time. Each anime episode is ~20 minutes with no OP or ED. 2.5 hours would be ~7.5 episodes, resulting in ~22 episodes total with the credits sequences. And since they said they wanted 8 hours, I can see them extending the third movie to 3 hours, for a total of ~24 episodes.
First movie has to end with the hug, since it's pretty much the signature moment of HF.
Second movie should end with Dark Sakura. It's a great cliffhanger.
True End will likely be heavily modified/extended, if UfoUBW is any indication.
I still remain cautiously optimistic about this trilogy. I just hope they do Shirou right this time around.

What I'm thinking is that after Shirou and Rider's plan succeeds and Shirou has the chance to "Bring [his] arm down" and finish off Saber, he can't bring himself to do it and refuses to kill Saber like in Bad End 40, but instead of going to a Bad End, the fight just continues with Shirou and Saber going one on one since Rider is injured.

Shirou then uses Kanshou and Bakuya's Triple-Linked Crane Wings and his mind overloads like in Sparks Liner High, but then Saber realizes that Kiritsugu implanted Avalon inside Shirou. Saber then gives the last of her mana to activate Avalon's healing power to save Shirou's life.

Shirou holds Saber close, tearfully saying how much he wanted to save her. Saber smiles, says something like "You did save me Shirou", and peacefully dies in Shirou's arms with her soul redeemed in the end.

Shirou then marches on to stop the Greater Grail.

If they did something like that, then it'd be fucking incredible.

That's definitely not true in most of the fights. It is true for anything False Assassin is involved in, yes, and most of Cu's fights, but sure as hell not most fights. Anything with Caster, Rider, or Berserker is pretty crazy, with Rider and Berserker both actively breaking the "keep things hidden" rules in their fights anyway.

You think people somehow managed to miss the destruction of the building in the last Saber/Rider fight in Fate? Or the graveyard/street Berserker fights? Archer still fires Caladbog as essentially a tactical mininuke in the UBW route, it's not much different from Ufotable's adaptation.

I think this route fails in comparison to the other two because of the opposite.
Halfway Ilya becomes the main girl and steals the best scenes from Sakura, then when Sakura returns to the main girl spot Ilya gets discarded for it and leaves you with a bad taste in your mouth since she related way better with Shirou in that route whereas Sakura was a crying onahole of drama during 90% of her interaction with Shirou in that route.

HF has some good fights but suffers from Shirou being unlikable emo who is okay with his waifu murdering dozens of people every day for no clear explained reason other than that they have sex everyday and he was pissed off that she is no longer a virgin after Kirei told him that(and I know that sounds rude but the story literally lingers longer on that than on portraying Shirou shifting away from his ideals or explaining why Sakura suddenly matter so much to him). Now don't get me wrong - HF is awesome in terms of fights(and has some great character moments) but its ridden with filler scenes, Sakura literally is a non-character plot device (that gets an enjoyable and very psychological character journey which the True Ending literally resets and whitewashes away for no reason other than happy ending) and the True end is the literal definition of asspull that magically fixes any consequences the story had. The flashback arc in prillya basically takes what works in HF and removes all the awful contrived nonsense and cooking scenes. It portrays Shirou who went through similar things to HF Shirou but still remains interesting and understandable. It portrays Sakura and Shirou actually having a bond beyond sex and Sakura having actual inner conflict. And the reason why Shirou sheds away his ideals is far less rushed and far more grounded than what happens in HF because the narrative actually focuses on that bond - you see his conflict grow, you see him warm up to having a sister, you see his conflict with what Kiritsugu represents, you see him slowly lose everything he has till only one thing remains, etc. AND there's no magical fix-it-all at the end of an arc.

Rider has independent action. Remember how Archer was still alive with no master in UBW after getting pincushioned by Gil to come back later? Same deal.

Zouken burned his book, then she went spirit form and got out of dodge, so then she was attached to Sakura again, and as you saw when she got cut down by Archer in the school later on, healed up, then went to Shirou and gave him the Tohsaka's anus dream for more mana. You notice Sakura is feverish after Rider is "killed" right? That is where the mana came from.

Shinji lies to Sakura about needing another book for protection, and she makes it for him.

Shirou said multiple times during the route why Sakura meant so much to him. They showed that in Fate and UBW as well that Sakura and Taiga were his family, and you already know he was willing to get his arm chopped off and let Caster have Saber for Taiga.

It's like you blocked off several points about Shirou's character and only left the parts you self-inserts into.

Morever, he didn't let Sakura kill people, every day he tried to find an answer to save everyone, and if he was ever emotional, it was for a good reason.

Hell, most who think that killing Sakura was the best solution have just mental blocked the parts where the evil mummy himself says the mud was held back as well as it was, primarily because Sakura had love and hope in her heart. His plan was to drive Sakura to despair through trolling to have her merge with Avenger, and unfortunately, Rin didn't really help in preventing that.

You want to make the case about moral obligation, but forget how easy things would have been to solve if Rin had completed her investigation on the cavern (yes, she says she has a map of tj cavern and surmises the Shadow to be a malfunction of the grail system)and not falling for Kirei's blatant lies, or if Ilya wasn't so indoctrinated to the Einzbern's to complete the ritual at any cost, then the Shadow issue would have been dealt with as early as day 7.

The issue here is that agaij, we have instances where UBW going haywire circumvented Avalon and Shirou died. The swordification is an extreme example of that, because it's killing him to heal wounds once it's going out of control, and it's left him a vegetable now.

Plus damage to the brain is serious shit, people become different people after some injuries. At best you might cause retardation because UBW and Avalon are trying to "fix" him. It worked with Iri because all it was doing was mending wounds she could be treated for, brain death usually causes death very quickly. Even moreso if Archer's UBW is causing trauma in his body at the same time.

To save him at this point, you'd likely need to (and quick, like within the next minute) cut off Archer's arm to prevent more UBW fuckery, bring him to Sakura, and somehow make it so he can survive getting the blackening like she has, because she was able to live after Gil cut her head clean off.

But Sakura wouldn't want that, whatever people think of her, and neither would Shirou. Plus if you do this he will be merged with AM, so Rule Breaker in themselves might be impossible if he is soaked in taint.

Not entirely. People called her a "crazy cat lady" but she says in the end she eventually starts to bear being able to go out in public again after awhile, and tries to retrain herself in magecraft, which she uses when she becomes the sensei for Rin's granddaughter.

But there was no way she was healing when she didn't have any therapy, girl has decades of trauma and Rin can't really help with that with her personality.

She works out in True because Shirou helps, but she is also pushing herself as guardian of the city in the cleanup and restoration efforts, in order to keep herself from wallowing in her own thoughts.

So in one end, she is functional, but not "fixed". And in True, she is healing but still pretty much doing her own therapy.

So in essence, she could use a good therapist, but a therapist would need to know everything, which would mean letting a normal know about magecraft.
