I played them alphabetically (Emi, Hanako, Lilly, Rin and Shizune), more or less by happenstance. I always got the good ending on the first run. I also played through Rin's "neutral" ending, which hit me like a truck and convinced me no to look at the others.

Shizune is probably my favourite after Rin as a character and Akira, but her route wasn't this awful, horrible mess people always say it is. Route-wise, for me it goes Rin>Shizune>Lily>Hanako>Emi, with Lilly's being merely boring while Emi's and Hanako's were annoying for me to play through. I just don't understand all those hot opinions folks toss around

Aimed for Lilly first, but got Emi and kinda just rolled with it, and didn't regret my decision one bit. Lilly's route was my favorite, but Emi's is still quite close, and if you really care for Hisao's wellbeing, it's the most obvious route you'd try first.
