The starting mastermind team has Tengan, Chisa and Juzo in it. Juzo's role is to scared people, but not to kill them. Chisa supposed to be a fake sacrifice night 0, to control the game.
All the night deaths are fake, and they take people they confirm to be loyal

But, the game was hijacked by a 3rd party. When Chisa supposed to control the game, she got killed instead, (crying). Then every sleep time dead turns into a legit dead one. Tengan words to Munakata is "Sleep time dead is supposed to be fake", making Munakata be mad

Juzo thought the game is still on, but until last episode, when Scout died, he realized something is not right, and wanted to get out of there instead of coming to kill Naegi

Guys, I have a theory.

Everyone died while they were awake. Literally every single person. Chisa had tears in her eyes, and Gozu and Seiko looked like they were in combat before death and were crushed against walls.

What if... what if they're put to sleep very briefly, are ALL awoken, and, thinking that they've 'finished' sleeping, they'd act normally. This is when the killer acts. After they manage to kill someone, they're put to sleep, their memories are wiped and their bodies are repositioned to where they slept initially.

The door was left open at the scene of Gozu's murder after the sleep cycle because the traitor can't create a locked room without being trapped themselves. At the same time, this completely exornerates Aoi and Naegi from suspicion.

Also, Monokuma (the real, non pre-recorded version) probably told everyone that a murder will occur over that time period, and to 'win' the game, they have to prevent it. Naegi and co., not wanting to endanger their friends would have immediately left the safety of the locked room try to protect everyone.
