I think the funniest part is that Kubo probably does all this completely unconsciously. I don't think he actually puts that much thought into it. He just wings it right. Like, really fucking right. And he writes backwards all the time. Like it's pretty sure he came up with all that shit about what Zangetsu did back then the same way /a/ did. It just all makes sense. The manga is written in a way that it's incredibly easy to retcon without breaking the lore or the plot. Everything's so vague and so up to interpretation that if Rukia would turn out to be Aizen's parther all along there would be three images the next day explaining how much sense it makes, and it would.

Loose writing makes this very possible. I'm of the opinion that Old Man Zangetsu was always intended to "not be a real sword spirit" just because of how often Ichigo broke the damn rules.

Seriously, in Heuco Mundo Ichigo must have broken every established rule we had for Bankai. They break when the user is near death or dead, expect for Ichigo who keeps his sword in Bankai even when he was killed (twice). Bankai are large and unwieldy taking years of practice to use well, except for Ichigo who has a small one that EVERY SO SUSPICIOUSLY has 7 links of broken chain on the end and looks like a basic sword, and he figured out how to use it in less than a day. Bankai must be called to release your sword, except for Ichigo who caused his Bankai to release without its command on at least 2 occasions in Hueco Mundo.

I would have just written it off as laziness and poor writing expect there were other characters with Bankai who were still following these rules to the letter. It was only Ichigo who bent all of these rules, and many of the characters who were "in the know" kept mentioning it.

So while I don't buy that Kubo planned it to be a Quincy king from the beginning, it seems pretty plasuible to me that it was always planned not be his real sword spirit, while Whitey was.

No, reread the image. It's the power Ichigo has always had but never knew how to use, because in all honestly it's beyond what anyone can teach him. This has been consistent since before Soul Society with the analogy of a leaking faucet, and Ichigo has been gradually learning to control the flow. So far only Aizen has known what it's like to be on the level of Ichigo at full power. I don't really see the comparison to Naruto bu then again you didn't really attempt to make one.

Just because Zanpakuto didn't exist before they we're born doesn't mean they can't do what everyone else did and just pick one up once they became a thing. Yamamoto and Unohana were from that time and they have Bankai, There's no reason to assume they don't have them. They could just battle with what they know, so Shutara is boss at stitching and sewing so she uses that, while Tenjiro fights with the water from his pool.
At the very least, Hikifune should have a Bankai because she was a captain of the 12th Division until 100 odd years ago

Bankais dont break when near death they revert to a sealed sword

Its Ichigos shikai that breaks the rules since it never revers to a sealed weapon

Ichigo didnt figure out how to use it he basically used only the passive speed portion of it when he attained bankai and only learned he could use getsuga tensho when his hollow used it

Bankais were never stated to require a name on release only Shikais
