2 study books, anki for the first 1k kanji, Tae Kim's grammar guide. Not fluent by any means, but enough to get slowly started reading untranslated stuff.

Just do at least a bit every day. Anki during commute or food breaks, grammar and books during the weekend.

I think it's mostly related to willpower really.
I myself have only just began learning moon and can attest to the fact that it does get easier. When it comes to learning languages (specially ones with moon symbols) the learning curve is higher at the beginning than it is at the end. After you reach the point where you can start reading shit it just becomes a grind. And as long as you're grinding through shit you want to read it's easy.
Besides Katakana and Hiragana + grammar are easy.
Kanji are suffering though imo.

I wanted to read Baldr Sky so badly that I took a 2 month crash course in Japanese (which was filled with insufferable otakus saying dumb things like "TUTURUU~ :-DDDDDDD") then I just started reading the bloody thing with a machine translator. You have every word you don't know translated for you, you just have to connect them to make a meaningful sentence. It's really not that hard if you know hiragana, katakana and the most basic grammar.
