I wish I could contribute but it'd have to be with camera pics and I'm not subjecting anyone to that. But the concept art of Grandia 2 and the Suikodens (2 and 5 specifically) are so crazy to think of how things could have been.
I feel like if the situation was reversed and the concept art became the official, people would cry about how long haired Chie was shit

I think I like the various nightmare fuel Teddie designs more.

Next up is Millenia's early concept complete with spike nipples.
Another one of Millenia more reminiscent of her actual design but with green hair and a bit of a different outfit.
Next are just a few from Suikoden 2. Starting with Riou it's interesting to note he originally had a sword design. All of his other designs have variations on the Tonfa that stuck with him.
Next is Jowy. Like Riou he has a lot of concept art of the weapon that stuck with him in his Bo staff. He also had a design of a Chinese? sword and even Tonfa like Riou.
And finally just for fun, Nanami. She went through a shitload of designs it looks like. To be honest, everyone in the Suikoden 2 108 Stars book has concept that is drastically different than what they stuck with but I felt Nanami's stood out.
